基于现代项目管理的西飞公司民机研制流程研究

【摘要】 大力发展民用飞机市场已成为国内各大飞机公司的战略方向，而民用飞机的研制也成为我国提高飞机研制水平，追赶世界领先水平的有效途径。但是，目前我国民用飞机的研制特别是在管理上存在诸多问题，如何用先进的管理思想来指导民机研制工作已成为飞机公司急需解决的问题。 本文针对民用飞机研制的现状及存在的问题，提出了必须建立现代项目管理理念，用项目管理的思想来改进民机研制的管理流程： 针对民机的复杂性，结合项目管理常用组织结构和民机研制项目现有的情况，对民机研制的组织结构进行了重组，建立了基于“四坐标”管理的强矩阵组织结构； 在对民用飞机研制的管理工作充分分析的基础上，按项目的生命周期，用项目管理的方法对民机研制的管理流程进行了研究，建立了新的、符合项目管理要求的民机研制项目总体流程； 研究了民机研制项目具体工作流程。本文重点研制了项目管理中较新的方向—项目管理。同时在对原有工艺工作分析的基础上，提出了工艺技术并行管理和组建IPT联合工作小组的理念。更多还原

【Abstract】 Developing civil airplane market has become an important stratagem for many airplane manufacturing companies. And Developing civil airplane has been a good method to improve our level of airplane development and pursue after the world advanced technology. But our civil airplane development has many problems especially at the side of management. It is a complicated problem how to use advanced management idea to direct our jobs of civil airplane development.This paper investigates the condition and actual problems of civil airplane development, and then brings forward the plan that the correct management concept must be set up first, and we improve on the management process with this idea: In view of the complication and the condition of civil airplane development,general organizing structure in project management, we redesign theorganizing structure-the strong matrix based the tetrahedral coordinates. Analyze the management job of the civil airplane development, thenresearch management process with the idea of project management, set upthe new whole work flow. Research some work flow such as risk management as a hotspot in projectmanagement. Then analyze manufacturing technology, we put forward aconcurrent engineering concept and the establishment of IPT (IntegratedProduct Team).更多还原
