【摘要】 中小企业成本控制主要取决于原材料采购、销售费用、生产费用以及科学管理和技术创新等本文通过对索斯科锁定技术(上海)有限公司(以下简称上海工厂)对产品成本控制的研究,从成本控制的角度分析了与之相适应的五种成本控制模式,以便使企业在经济不景气的情况下,如何培育企业核心竞争力为导向探索中小企业成本控制。提高中小企业的经济效益、竞争能力和综合管理水平。因为企业的成本控制与一定的社会经济环境如原辅材料价格的波动、市场变化、生产效率以及企业管理等相关。‘明确清晰的成本控制管理,有助于引导企业成本管理措施的顺利实施,真正发挥成本控制的有效作用。文章主要通过对索斯科上海工厂对产品成本控制模式的研究,探索中小规模来料加工型企业成本控制理念,提升成本管理水平。通过对索斯科在成本控制中实际使用案例,针对企业成本控制中遇到的问题,如何通过精益管理手段,对问题进行分析和解决的,并且如何采用有效的工具对其定的行动计划进行追踪,同时不断的制定持续改善方案。索斯科产品的主要成本主要取决于原材料成本、管理费用、直接生产费用、物流费用、质量成本五个因素,根据各个因素的所涵盖费用的不同特性,制定相应的改善措施,对每个成本进行缩减和控制,从而从整体上完成对产品成本的控制。索斯科通学习美国精益企业研究所借鉴丰田公司的生产体系、整理出一系列的精益生产工作手册,绘制出工厂的物料、信息流程图,借此找出上海工厂营运过程中的浪费源头,汇集公司管理层及操作员工的智慧,制作出一张理想的状态图来,大家共同努力,通过理想的状态流程图设立管理目标,同时在区域管理中,选出部分在区域内推广,形成一种企业文化。从而帮助企业在既有条件上提高产能,并以团队精神激活企业的意志,寻求更大的发展空间。索斯科精益管理的步骤为：在公司内部找出一位推到改革的领导人；找到一个专家(可以提供借鉴学习的老师)；创造一种危机使你在公司中能激励新的改革；为产品系列绘制整体价值流程图；找出重要环节,然后迅速消除浪费,在短期内取得令人震撼的效果,从而鼓舞团队的积极性。同时,实际生产中,采用连续流、按客户节拍控制生产、平衡负载、平衡生产线确保生产顺畅,使实际的周期时间接近理论的周期时间,应用全面生产维护、快速性好切换减少生产中设备的停机时间。在问题分析解决过程中,针对不同的问题,根据问题的实际情况,通过质量分析手法、六西格玛、五个为什么等分析问题工具,找到问题的根本原因,根据索斯科现有实际情况,对问题进行解决或者对问题的影响程度进行有效控制。更多还原

【Abstract】 The product cost structure main come from raw material cost, Sales expense, Production cost management cost and Tech development cost. This article will help us to study the cost control method by analysis the Southco SH company product control, which will help the same type company to reduce their product cost during down turn time. Which will support company improve their competitive in market and give more margin for company. The product cost is related with the market change, so when raw material price marketing productivity and company management level, So when some thing have changed, the product cost will change too. Southco will analysis their product cost and find the cost control method, find the cost impact factor, create cost method by lean method or 6 sigma for every cost factor.Southco is the company which drive lean champion, there is lean leader team to study the current lean management skill and become lean handbook as inter training material, which will support every company to identify value add operation, find out the Non value add operation (It is waste for company). Created the future value stream mapping for company, become guide line to support company cost control.During the cost control, there is many problem will happened, so Southco summary lean too sigma tool and quality control tool in there lean handbook, which will support all function team to compete there cost control goal and become the part of company culture.更多还原
