基于新PDCA环的精益生产应用研究

【摘要】 WY公司是一家位于苏南的车灯制造私营小企业,专业生产各种汽车灯具及配件已有三十年历史,其主打产品为客车灯具,公司年产值约一千两百多万元人民币。近年来客车灯具市场竞争越来越激烈,加之行业准入门槛较低,导致行业整体利润不高。面对行业的残酷竞争,如何求得生存和发展,是头等重要的事;面对这样一个价格敏感型的行业,如何在保证销售额的情况下,最大限度地降低成本,减少浪费——在产品开发、生产、质量控制等各个环节降低成本,是企业必须解决的问题。精益生产是国内外公认的一种以“减少和消除浪费”为核心的管理理念及其一整套的方法和工具,大量的实践也表明其在“降本增效”方面具有显著效果。本文以WY车灯制造企业为背景,在对汽车零配件制造的行业背景和精益生产理论进行了分析后,提出将PDCA循环方法与自动控制领域的带前馈—反馈的控制系统相结合,利用改进后的PDCA环,对WY公司的精益生产各环节改造进行了应用实施。结合实际的实施过程和效果,总结并指出只有对新PDCA环的每一步真正执行到位,才能更好地将小企业的精益生产改造推行下去。

【Abstract】 WY LAMPS CO., LTD. is a small-sized and private-owned manufacturing enterpriselocated on south Jinagsu province, which specializes in making diversified auto lamps andaccessories with a 30-year history. It has the bus lamps as its core-competitive product, andthe annual value of output approaches 12.5 millions RMB. With the more intensecompetition and easy entry of bus lamps market, the profit of the whole industry is gettingsmaller and smaller. For WY Company, how to keep in existence and development hasbeen the most important issue as facing so ruthless competition in this industry. Meanwhile,facing this industry with sensitive price, how to cut cost and eliminate waste the furthest ineach operation process including R&D, producing, quality control and so on under aguaranteed sale situation, which is the problem has to be resolved.Lean production is an acknowledged management concept, a complete set of methodand tool in the world, which has decreasing and eliminating waste as its core managementconcept. And large numbers of practices showed its distinct effect on cutting cost andincreasing efficiency.This paper is written against the WY Lamps manufacturing enterprise, which iscombined PDcA circle method with feedforward and feedback control system on field ofautomatic control theory, and implemented lean production reform on each productiveoperation process of WY Company through utilizing post-improved PDCA circle methodafter a deep analysis between auto parts manufacturing industry background and leanproduction theory. Finally, to combine a real implement process with effect, a conclusion isindicated to small and medium-sized enterprise in this paper: the lean production methodcan be appliedsmoothly and successfully in small-sized enterprise as long as to effectivelyimplement new PDCA circle on its each process.
