基于供应链管理的F公司订单周期优化研究

【摘要】 随着市场竞争的加剧和市场全球化的发展,时间成为企业竞争资源的重要组成部分,对客户需求的快速响应越来越受到企业的重视。20世纪90年代以来,产品的生命周期越来越短,企业之间的竞争也逐步从成本及质量的竞争转变为整条供应链快速响应的时间竞争,即必须实现快速有效客户响应,最大限度地缩短从客户发出订单到获得满意交货的整个供应链的总时间周期。缩短订单周期是赢得顾客订单,提高市场竞争能力的重要保证,同时可以提升客户满意度。面向订单的生产型代工企业——F公司,是一家通讯产品代工企业,该公司的整个经营活动都是围绕订单展开的,订单履行是企业的核心业务。本文基于供应链管理,从F公司日常运营的实际情况出发,对订单周期构成的各个环节,如订单接收、订单处理、物料采购、订单生产、订单交付等环节进行深入分析,明确指出F公司在订单流程、订单信息化管理、物料采购、生产制造、物流配送等方面存在的各种问题以及产生这些问题的原因,应用供应商管理库存、订单周期、业务流程重组相关理论,分别从订单流程、订单管理信息系统、物料采购、生产制造、物流配送这五个方面设计了相应的优化方案,以压缩订单周期,解决企业遇到的问题与挑战。本文希望通过研究F公司实施订单周期管理的优化方案,总结F公司如何在企业实际运作过程中实现订单周期优化的成功经验,能够为制造型企业在缩短订单周期方面提供一些借鉴作用。

【Abstract】 With the market competition intensively and market globalization development, the time become one of the important competition resources for enterprises, the quick response to the customer’s demands getting more and more attention from the enterprises. From90’s20century, the life cycle of product is becoming shorter and shorter. The enterprises are turning to the quick response of the whole SCM for time competition advantage. The shorter order lead time has become the major source of core competence apart from quality and cost advantages. Shorten the order lead time can assure the enterprise to obtain the order from customer and increase the market competition competence. Meanwhile, it also can improve customer’s satisfaction.As for the OEM manufacturer, just as like F company, it’s a telecommunication enterprise, the whole business of F company begin with the order. The order fulfillment is the core business of F company. The paper begins with an introduction of the daily operation of F Company based on SCM. With the deep analyzed the process of order, such as order receiving, order process, material procurement, order production and order delivery, to understand the problems which existed in the daily operation. In this paper, based on the theories of VMI, Order Lead Time and BPR, conducting the research in the areas of the order process, order management information system, material procurement lead time, production lead time and order delivery lead time, F company design the corresponding solution to optimize the order lead time, so as to resolve the problems and challenge.The paper will summarize the successful experience in the field of shortening the order lead time of F company. In the hope of contributing some useful experience in the field of how to shorten the order lead time for manufacturing enterprises.
