微型汽车生产启动管理研究

【摘要】 汽车新产品开发能力是一个汽车企业核心竞争力的体现,而新产品开发流程则体现了企业新产品的开发能力。如何才能把汽车新产品的开发和新产品大批量生产上市的工作衔接好,在新产品开始设计之初即考虑到量产时的成本需求、节拍需求、物流需求、人机工程、售后需求、供应商制造质量需求等,是现代汽车企业非常关心的问题。本文提出生产启动的概念,希望通过改革生产启动模式,促进产品在设计之初就考虑到后续量产的一系列需求,实现同步工程的运用。本文通过对伶俐公司新产品开发生产启动的工作过程和存在问题进行分析,研究成功项目管理特点和生产启动团队所具有的交叉功能特点,发现将二者之间共有的特征结合起来,综合为项目所用时,即可解决伶俐公司微型汽车新产品开发中存在的问题。本文重新设计了生产启动的组织架构,重新定义了生产启动团队参与到项目的工作内容和工作时间;规范生产启动团队的造车计划,活动内容清单;并进一步把生产启动参与到项目的时间节点前移到项目前期设计验证造车和工装设计阶段,充分运用启动团队交叉功能的特点,积极参与到项目的各个功能块活动中,通过启动交流平台,及时发现并跟踪影响本区域启动工作开展的问题,拉动问题的解决。改革后生产启动团队在项目前期就开始积极拉动问题解决,有效缩短新产品的开发周期,提高新产品开发过程管理质量,实现同步工程在微型汽车新产品开发中的具体运用。

【Abstract】 The new vehicle product developing capability is the core-competitiveness of an Automobile company, and the new product developing process is reflecting the company new product developing capability. In order to do better connecting work between new vehicle product development and new product mass-production launch, we need to consider the cost request, production time request, logistics request, Ergonomic request, after sales request and supplier manufacturing quality request before new product initial design, this is a very important concerns of modem Automobile company. The production launch concept in the article, wish to innovate the production launch mode, in order to facilitate the consideration of following vehicle mass-production serial requirements before product initial design, to realize the engineering synchronization utilization.The article according to the analysis of working process of Lingli company new product developing production launch and existent issues, discover the common characteristic and combine it, when conduct it during the project, it can solve the existent issues while Lingli company has mini vehicle new product development. The article has redesign the production launch organization frame, re-defined working content and working timing while the production launch team participates in it; standardize the production launch team vehicle build plan and activity content list. Furthermore to bring the timing of production launch participate into project advance to initial design build vehicle validation and tooling design stage, fully use the character of launch team multifunction, joint in the project each function operation actively, in light of launch communication platform to detect and follow up the issue which can influence its regional launch working developing, in order to pull the solution of issues.The production launch team after innovated can pull the solution of issues actively at the beginning of the project, it can shorten the new product developing period, enhance the new product developing process management quality, achieve the Engineering synchronization in mini vehicle new product development.
