A公司业务战略转型案例研究

【摘要】 未来三年,会有一半的传统制造业倒闭,未来的五年,保守的传统制造业将面临消失。智能穿戴和“互联网+”代表未来制造业的发展趋势和转型升级的方向。近年来我国人口红利逐渐消失,原材料价格上涨、劳动力成本上升,这就使得以代工为主的大部分“中国制造”的传统制造企业利润“薄如刀片”。同时互联网不断向传统制造业渗透并形成新的经济形态----“互联网+”,推动传统经济向互联网经济转型,催生了许多的新技术,新业态和互联网经济新增长点,推动传统制造业向价值链高端转型升级。现在宏观环境和微观环境面对着太多的不确定性和不可预知性,传统制造业的战略转型必须适应环境变化而把握机会,而且转型不仅要为用户带来更佳体验的产品和服务,还要能为企业提供更多创造价值的空间。在互联网和智能穿戴爆发的跨界融合的浪潮下,企业如何选择转型方向,战略是否匹配发展,日常运营如何具体变革,是传统制造业必须面对的转型之痛。本文通过运用所学的企业战略管理和战略转型的相关理论知识,将A公司业务战略转型案例进行分析其背景、转型历程,成功因素以及战略转型策略和转型变革前后公司的各项要素对比分析进行探究,分析了A公司随着宏观环境和竞争形势的变化进行业务战略转型的实践和思考,这些是本文研究的主线。通过三次转型历程的详细的分析,找到A公司成功转型的成功要素和成功的策略和方法,同时通过转型前后的对比找到差距和方向。希望通过对A公司业务战略成功转型的案例分析,用SWOT战略矩阵进行战略选择、组织体系的变革、业务变革,经营模式变革等方面进行对比分析和成功因素的总结,研究结论可以对国内中小传统制造企业向互联网+和软硬件服务一体化的战略转型提供借鉴和参考,以期实现企业的可持续发展。
【Abstract】 In the next three years,half of the traditional manufacturing factory will close,and in the next five years,conservative traditional manufacturing factory will disappear.Intelligent wearable device and "Internet +" represent the trend of future manufacturing industry and the direction of transformation and upgrading.Demographic dividend gradually disappear in China in recent years,rising prices of raw materials,labor costs rise,making it mainly OEM for most of the "made in China" of traditional manufacture enterprise profit "as thin as the blade".At the same time the Internet constantly penetrating into traditional manufacturing and form a new economic form-"Internet +",promote the traditional economy to economic transformation,the Internet has given rise to many new technologies,new forms and new growth point of the Internet economy,promote transformation and upgrading of traditional manufacturing to the value chain.Now macroscopic environment and microcosmic environment facing too much uncertainty and unpredictability,strategic transformation in traditional manufacturing industries must adapt to environmental changes and grasp the opportunity,and transformation is not only to bring a better experience for users of products and services,to create value for enterprises to provide more space.Broke out in the Internet and Intelligent wearable device under the wave of cross-border integration of enterprise transformation direction,how to choose the strategy matches the development of daily operation how to change,is the transformation of traditional manufacturing industry have to face the pain.Learned in this paper,by using the relevant theories of strategic management and strategic transformation of knowledge,it will be A company business strategic transformation case analysis background,the transition course,success factors and strategic transformation strategy and transformation change before and after the company in all kinds of factor analysis to explore,to share the company A as the change of macro environment and competitive situation of business strategic transformation of practice and thought,these is the backbone of this paper.Through the detailed analysis of the three transformation processes,we find the success factors and successful strategies and methods of the successful transformation of A company,and find the gap and direction through the comparison before and after the transformation.Hope by successful transformation of A company’s business strategies of case analysis,using the SWOT strategic matrix selection,organization change in strategy,business transformation,management pattern change and so on comparative analysis and summary of success factors,the research conclusion can to Internet + traditional to domestic small and medium-sized manufacturing enterprises and strategic transformation of the integration of hardware and software services to provide reference and reference,in order to realize the sustainable development of enterprises.
