基于精益生产的某汽车电子开关生产线产能提升研究

【摘要】 随着市场竞争加剧,如何提高产能、降低成本成为企业面临的重要问题。论文以某汽车电子开关生产线为研究对象,综合运用流程化生产、快速作业切换等精益生产方法进行产能提升研究。主要完成以下工作:1.产能提升方法体系构建。结合精益生产理论与汽车电子开关企业生产特征,从产能提升原理、实施方法和提升方法三个层次构建了产能提升的方法体系。2.现状分析与产品选定。通过分析企业年产量和产品成本数据,发现企业主要存在产能不足和产品成本较高等问题,进而通过分析不同产品的产能缺口,选定BT31作为产能提升对象。3.制定产能提升计划与装配线改善方案。通过分析BT31需求产能,设定了BT31装配线目标产能,然后通过对装配线进行程序分析与时间测定,发现装配线存在平衡率低、作业方法不合理、搬运距离长、物料短缺、物料堆积等问题,制定了装配线流程化改善和BT31外壳产能提升改善计划。针对装配线存在的问题,对装配线进行了生产流程化改善和均衡化改善。4.BT31外壳产能提升改善。通过分析BT31外壳生产现状,找到了瓶颈工序。结合实际情况将设备综合效率损失分为换模损失、故障损失、组织损失和质量损失,通过收集、分析注塑机作业数据,计算出设备综合效率和各时间损失比例,并对设备综合效率进行评价与分析。针对设备综合效率低的问题,采用因果图对四类时间损失进行分析,提出了快速换模改善、模具故障改善、物料供应改善等措施。通过分析企业现状,对BT31装配线和BT31外壳进行了产能提升改善,取得良好改善效果,研究成果也可以应用于类似企业。

【Abstract】 With the aggravation of the market competition,the company was faced with the problem that how to improve productivity and reduce the cost.This article taken the production line as the research object,to enhance the company’s production capacity by using the theories of lean production such as streamline production,the single minute exchange of die and so on.1.Capacity improve method system construction.The system construction of capacity improve was built from three aspects: the basic principle,implementation method and enhancement method based on the Lean Production Method and the characteristics of automobile electronic switch production.2.Analyzing the current condition and determined product to improve.Analyzing the production cost and annual output,the article finding that the capacity is extremely tight,the production costs is high and so on.By analyzing the output gaps of each product,the article determined the specific product to improve.3.The establishment of productivity improvement plan and scheme.By analyzing the demand capacity of BT31,the article set up the target capacity of assembly line.By analyzing the assembly line of BT31,the article finding that the assembly line exiting some problem,such as assembly line imbalanced,the operation method is unreasonable,the handling distance is too long,lack of material,material accumulation and so on.It determined the two improvement projects: the improvement of assembly line and BT31 shell productivity.Accordance with the existing problems in the assembly line,the capacity of the assembly line was enhanced by optimizing the process and production planing.4.The improvement of BT31 shell productivity.By analyzing the production status of BT31 shell,the article found the bottleneck process.Combined with the actual situation ofthe injection molding machine,the time loss was divided into four categories: die change loss,fault loss,organization loss and quality loss.By collecting and analyzing data of the injection molding machine,it calculated the OEE of the injection molding machine and the proportion of four kinds of time loss,then analyzed the proportion of each kind of time loss and made the evaluation and analysis for the injection molding machine’s OEE.The improvement measures such as the single minute exchange of die,the improvement of the die’s fault and the improvement of material supply were proposed based on the detailed analysis of the four kinds of time loss.By analyzing the current condition of the company,the productivity improvement for the assembly line of BT31 and BT31 shell was implemented,and achieved good effect in practical application.The research results can also be applied to similar enterprises.
